How AI Is Reshaping Bay Area Real Estate: A Conversation with Sean Chen of Gaea Realty

Meet Sean Chen

Sean is the founding broker of Gaea Realty in the San Francisco Bay Area. He has been in real estate for 13 years, and over the past nine months he and his team have closed $400 million in sales. In this episode of Living in the Bay, I sat down with Sean to talk about how AI is changing the way agents work, what it can never replace, and why he is more excited than afraid about what comes next.

AI That Does the Work Agents Actually Do

Sean's first point surprised me. He thinks most brokerages are getting AI wrong. Many of them have simply added an "AI assistant" button on top of the same old tools, and he does not think that is what agents need.

What agents need is help with the tasks that eat their day. Checking the MLS every morning. Writing an offer, which can still take 30 minutes using technology that is 20 or 30 years old. Planning a showing route for clients.

So Gaea built its own platform, which Sean calls GForce, that puts AI inside the tools agents already use. He described an agent picking up the phone and saying, find me these houses for my clients, map the route, and text me a link I can share with them. A minute or two later, the homes are selected, showing instructions are checked, appointments are made, and the agent is ready to go.

The second half of his approach is just as important. Sean pointed out that more than half of home buyers now drop their disclosure packets into ChatGPT or Claude and ask for a summary. Anyone can do that. If an agent's value is something a buyer can get for free, that agent is in trouble. So Gaea teaches its agents to use AI to save time, and then to put that time into the parts of the job only a person can do.

Building the Platform Around Agents

I asked Sean if he writes the code himself. He does not. Gaea has a dedicated team of three engineers, and Sean works alongside a product manager. Before real estate, Sean spent more than 10 years in tech and marketing, so he knows how to translate what an agent needs into what an engineer can build.

His story about how that works in practice stuck with me. One of his agents, Ripple, was preparing a report for a seller using Gaea's platform, which pulls directly from the MLS. She noticed the days on market number did not match what she saw on the MLS. The cause: some homes had gone off the market and come back on, which stretched the count.

She flagged it, Sean called the engineering team, and they fixed it in 26 minutes. That is the kind of responsiveness that makes agents feel like the platform was built for them. Sean compared it to a Swiss Army knife. Whatever you need is right there.

The Value AI Cannot Replace

Technology gives agents time back. The real question is what they do with it. Sean was clear that clients do not care which brokerage logo is on the sign. They care about the person helping them.

That is why Gaea puts agents at the center of everything. Instead of Sean fielding every phone call, the whole company shares experiences, problems, and questions in group chats on WeChat and WhatsApp, and everybody helps everybody.

He shared an example. One agent had buyers who loved a house with a serious foundation problem, possibly $60,000 in repairs they did not fully understand. The agent had never faced that situation. Other agents jumped in with videos and notes from their own deals and walked through three questions to put in front of the buyers. If the buyers said yes to all three, the agent could document it in an addendum and move forward. The buyers did not get the house, but they felt protected, and they were happy with their agent.

Gaea also backs its agents with three retained in-house attorneys who answer legal questions from morning until 10 p.m., agent legal support paid for by the brokerage, and ongoing broker-level training. As Sean put it, the goal is for agents to serve their clients with peace of mind.

Above the Water or Below It

When I asked Sean where AI takes real estate in the next three to five years, he gave me an image I keep thinking about. In the AI era, he tells his agents, you will be either above the water or below it.

Below the water are agents who only offer standard, procedural service. Sean believes that if you strip out the human relationship and the negotiation strategy, almost everything else in a transaction can be handled by AI. He expects low-cost, AI-driven services to appear, and he is already seeing brokerages close and agents leave the business.

Above the water are the agents who deliver real value and hold a high standard of service. Those agents are thriving. Sean said that without AI, he cannot imagine a small brokerage like Gaea surviving in today's market. For people willing to try new things, he sees this as a huge opportunity, and he told me he feels more excited than afraid.

Be Coachable

I asked what he would want an agent to know before reaching out about joining Gaea.

His answer was simple: what do you want to change? If you are not willing to change anything, there is no reason to have the conversation. If you are, Gaea will give you the right training path.

Sean is honest that he is not a magician who can turn stone into gold in two days. He compared his role to a coach for players like Jordan, LeBron, or Messi. The coach is not the star, but the coach keeps the routine stable and the performance high for 20 years. He also said the best coach is a mirror, which is why he works with top coaches himself.

Honesty Wins in a Tough Market

Before we wrapped, Sean addressed the agents who are struggling. Rates are high, prices have not come down much, and plenty of agents are asking whether they should quit.

Clients keep saying they are just looking.

Sean's answer is to ask the question most agents are afraid to ask. With rates this high and prices this firm, why are you still looking? When you are blunt, honest, and straightforward, buyers open up about their real motivation, and they start to trust you.

That approach is working. Gaea's small team has already closed more than 200 transactions this year, with rates above 5% the entire time. As Sean said, no matter what the economy does, there are always people who want to buy and sell. Your job is to find them and be in front of them.
